changing fonts in word

I am having trouble with Word. When a coworker emails a letter to me to
format and finalize, I open the document (after saving it on hard drive), and
when I try to change the font from Arial to Times New Roman, all the text
compresses and is all over to the left and all the text in each row is on top
of each other. Each character is on top of each other. And I can't get it
to stay how it should be, although one time when I changed the font back to
Arial it went back to how it should be.
